Board Pack Template: Slides, Agenda, and Preparation Checklist

A board-pack structure that moves from performance evidence to risks, decisions, and the priorities leadership needs to discuss.

A board pack should prepare the room for a small number of consequential conversations. The slides need enough evidence to establish what happened, followed by a clear view of risks, choices, and the help leadership needs from the board.

Use this structure as a working template and adapt it to your governance requirements. Financial statements, legal disclosures, and formal board materials still require review by the appropriate finance, legal, and company leaders.

Slide 1: Executive summary

Cover the period in five points:

  • Overall performance against the approved plan.
  • The two strongest developments.
  • The two largest misses or risks.
  • Any material change to forecast or strategy.
  • The decisions or discussion requested from the board.

Slide 2: Company scorecard

Show the small set of approved company KPIs with actual, plan, previous period, and year-to-date context. Use the same definitions from meeting to meeting.

Slide 3: Financial performance

Include the financial measures your company and board require, based on approved figures. Common views include revenue, gross margin, operating expenses, cash, and forecast. Explain material variance in plain language and cite the source period.

Slide 4: Customers and market

Summarize retention, concentration, meaningful wins or losses, market movement, and customer themes supported by the period's evidence.

Slide 5: Sales and pipeline

Cover bookings or sales, pipeline coverage, forecast change, large opportunities, and material deal risk. Keep detailed deal lists in an appendix.

Slide 6: Product or delivery

Show progress against major commitments, quality or delivery measures, delays, dependencies, and the next milestone.

Slide 7: Team and capacity

Cover material leadership changes, critical hiring, capacity constraints, and organization topics that affect the plan. Handle individual performance and sensitive people matters through the appropriate confidential process.

Slide 8: Risks

For each major risk, show likelihood, impact, evidence, mitigation, owner, and change since the previous review.

Slide 9: Decisions requested

Write each decision as a question. Include the recommendation, alternatives considered, supporting evidence, and the date by which a decision is needed.

Slide 10: Next-period priorities

Close with the priorities, measurable outcomes, owners, and major dependencies for the next period.

Preparation checklist

Three weeks before the meeting:

  • Confirm the agenda, reporting period, and owners.
  • Lock KPI definitions and approved source files.
  • Identify decisions that need advance work.

Two weeks before:

  • Collect department inputs and financial material.
  • Check the previous meeting's actions.
  • Draft the scorecard and variance commentary.

One week before:

  • Review the narrative across slides for contradictions.
  • Verify every number, date, owner, and external claim.
  • Remove detail that belongs in the appendix.
  • Send the pre-read with enough time for questions.

A prompt for the first draft

Prepare a board-pack first draft for [period] using only the approved Projects, files, and connected sources. Use this slide order: executive summary, company scorecard, financial performance from supplied figures, customers and market, sales and pipeline, product or delivery, team and capacity, risks, decisions requested, and next-period priorities. Show the source and period for each KPI. Label missing data and open questions. Never invent a financial value, explanation, owner, or recommendation. Attach a PowerPoint and send it only to me for review.
